For four years I ran paid search inside a retail group, and for four years I shipped a report I'm still embarrassed about. It was accurate, well-formatted, and blended: one national ROAS, one national cost per lead, one line of commentary. A Dublin flagship store carried that number for at least a year while two regional stores burned budget nobody itemized. Nobody was lying. The average just never asked.

I only understood how deep the habit went after I left. My first freelance client was a nine-branch dental group, lovely people, decent account, respectable blended return. The first thing I did was split their spend report by practice, mostly to orient myself. Cork was consuming 60% of the budget and producing bookings at nearly triple the cost of the Waterford practice. That fact had been sitting inside their "fine" average for two years. The managing partner looked at the table for a long moment and asked why nobody had ever shown him spend by practice before. I didn't have a good answer. The honest one is that agency tooling, agency pricing, and agency habit all point toward the blend: one report is cheaper to produce than twelve.

The fix took a week. One line per practice: spend, bookings, cost per booking, trend. No dashboard, no platform, a table. Budgets moved within a month, Cork got its landing pages rebuilt instead of more budget, and the group's blended return improved precisely because nobody was managing to the blend anymore. What the ledger habit turned into

Eleven brands and 41 locations later, the pattern from that first table has held in nearly every audit we run: the median estate hides a 2.7× cost-per-lead spread between its best and worst branch. Not because anyone is negligent, but because a blended number is a decision not to look, renewed monthly. Underperforming branches don't announce themselves; they shelter inside averages, and every one of our engagement diaries is at bottom the same story of a shelter being taken away, week by week, including the flat fortnights and the one Performance Max test we killed at its cap.

The method costs money to run, and I'd rather price that honestly than hide it: management runs 11% of spend or €1,250 a month, and past five locations each additional one adds €95 a month, which is roughly what the extra per-branch tracking, reviewing, and reporting actually costs us to do properly. When a prospect asks why we don't just blend the small branches together to save the fee, that's usually the moment we both realize whether we're a fit.

What I refuse to rebuild

A pyramid. The agency I left had five layers between the client and the person in the account, and every layer smoothed the numbers a little.
